Three months sounds like plenty of time. Then the trophy shop needs a count, the venue wants an insurance certificate, and the sponsor who promised to call you back still hasn't called.

Put every deadline on one calendar and put one person's name beside it. “We're working on it” doesn't count as done. When the last week rolls around, you want to be watching the weather and answering real problems—not hunting for the guy who was supposed to order the signs.

Keep one operating calendar

Venue deadlines, permits, insurance, sponsors, vendors, registration, marketing, volunteers, judging, awards, printing, and weather decisions should live on one calendar with an owner for each item. A broad planning checklist becomes useful only when every line has a date and proof of completion.
